Highlights
The Sr. Pago integration strengthened Konfío's position as Mexico's leading fintech platform for businesses. The new experience unified hardware, software, and app under one brand, establishing the continuous improvement pillars: simplified payment journey, contextual feedback at each transaction step, and full visual consistency between the physical POS and the mobile app.
Problem
In Q3 2021, Konfío acquired Sr. Pago — one of Mexico's most complete MPOS platforms — to expand its offering into card payments for SMEs. The inherited platform had no user-centered design, fragmented experiences across the mobile app and physical hardware, no visual consistency with the Konfío ecosystem, and zero design documentation. The team had to redefine the full experience — from unboxing to first payment — with nothing to build on.
Research
With zero inherited documentation from Sr. Pago, we built understanding from scratch. I planned and ran Usability Testing and Thinking Aloud sessions with researchers to develop new user archetypes. We ran a three-axis benchmark — competitive (Square, iZettle, Clip, Billpocket, Verifone), functional (hardware ergonomics and technology), and internal (pain points in the current payment journey) — focused on the critical moments of Activation, Onboarding, and Payment Process. The heuristic analysis followed a 5-step methodology: Cognitive walkthrough → Identification → Evaluation → Analysis → Proposal. With archetypes validated, I used empathy mapping and a value proposition canvas to define the new product direction.
Solution
I led the UX integration of the payment experience into the Konfío ecosystem, focusing on Activation and Onboarding. I reduced 5 inherited terminal types to 2 — PIN PAD Mini and Smart Pad — aligned to the SME user profile. I designed the roles and permissions system for the B2B product's three user types (Owner, Admin, Operator), mapped the complete transaction journey with contextual feedback messages for both sides of the payment, and extended Konfío's Design System with dedicated payment flow components. The rebrand covered hardware, packaging, native iOS/Android app, and graphic materials in collaboration with marketing and agency frog.
Learnings
Leadership
The project that most contributed to my growth as a leader. I learned to unify a divided team, practice active listening, and share experience to drive collective growth.
Resilience
Every obstacle became a learning opportunity. When ideas didn't match user needs, I treated it as a signal to adjust, not to give up.
Adaptability
Regardless of business objective or technical feasibility, I maintained a solid methodological foundation to deliver value at every phase. I designed and negotiated with senior leadership to improve the product.
The biggest takeaway
How to keep moving on projects beyond product shutdowns, team layoffs, and platform migrations. Separating personal attachment from professional work is what allows you to keep building with energy for every new challenge.
Overview
